  1. Discovery before delivery

    I join before the scope is frozen. I map the real constraints, name the riskiest assumptions, and help the team decide what is worth building - and what should be cut.

  2. AI-assisted delivery

    I rebuild the delivery loop so the team can ship with AI: from PRD and estimation through verification. I only add tooling where it actually shortens the path to a decision.

  3. Technical, not just managerial

    I read the architecture, reproduce the bug, and write the internal tools I need. I ask why the system fails before I ask who is late.

Wildfires.org for the US Forest Service

Context. An end-to-end operations platform for the US Forest Service: project planning, contractor collaboration, documentation, a library of form and project templates, Gantt scheduling, and team and workload management. Work is map-based - a task can be pinned to an area of forest, and a ranger in the field can report a problem against a location and have it appear on the same map.

Result. $6M program delivered on time and within budget. The planning process runs 60% faster, so plans clear their window instead of missing it.

The problem. Forest management plans moved through a slow, paper-era approval process. When a plan missed its window, the preventive work it authorised did not happen - and the cost of that delay is measured in wildfires, not in missed deadlines. On top of that: coordination across multiple agencies, a hybrid Fixed Price / T&M commercial model, and a three-year timeline where slippage carried formal consequences.

What I did. Owned scope, budget, timeline and risk end to end for three years. Scaled the team to 30 people at peak. Ran delivery across agencies and contractors while keeping the commercial model intact.

One module of the platform was dedicated to AI. We built a retrieval system over roughly 150,000 forest service documents that did three jobs: it normalised document formats that had drifted apart over decades; it resolved the dependency web between forms, so a single action that required six interlocking documents could be completed in one pass instead of six separate ones; and it pre-filled fields from what the documents already knew - a tree removal form could offer the species actually present in that forest as a dropdown, instead of a blank field and a trip to the archive.

Building the technology function at Addretail

Context. A retail communication agency building phygital in-store experiences, campaigns and martech products. Hired to build its technology function from the ground up: an established engineering team with no delivery structure around it.

Result. The product returned to stable operation within my first month, and a roadmap existed where none had before. The tool that got there is public - see stability-audit in the Tooling section.

The problem. A stability issue in the flagship product had gone unresolved for three months. No product priorities, no roadmap.

What I did. Introduced delivery processes, standards and leadership. Applied stability-audit - an architectural audit tool I built and open-sourced myself - to produce a root-cause engineering report on the failing system. Established product priorities and shaped them into a roadmap. Drove AI adoption across the engineering team and the wider organisation, moving people from ad-hoc use toward structured, high-leverage use.

Context. Joined a software house early as a Project Manager and left four years later as IT Delivery Manager, promoted twice along the way. Started out running projects and ended up owning how the company ran all of them.

Result. Processes, tooling and frameworks the organisation still runs on today.

The problem. No shared delivery standards. Escalations arrived unplanned. Estimation was ad hoc and inconsistent across teams, and nobody had a view of the portfolio as a whole.

What I did. Owned delivery across the portfolio - scope, budget, timeline and quality on more than twelve projects running at the same time. Led the project management function: hired, managed and developed six project managers. Designed the project management flow and the portfolio management flow the company still uses, along with a company-wide risk framework. Served as primary client partner for key accounts, shaping roadmaps directly with founders and CTOs, including Y Combinator-backed clients.

E-commerce · Product

Live-shopping platform

Context. A live-shopping platform sold to retail brands, run as a parallel product role alongside delivery work. One of the biggest cosmetics and beauty brands in Poland ran its live sessions on it.

Result. Rework reduced by 30%. The client's live session audience grew from 120 to 2,500+ viewers within three months.

What I did. Led the end-to-end e-commerce product lifecycle from discovery to roadmap. Ran 20+ user interviews and A/B tests to validate direction before committing engineering time.

A Claude Code plugin for building production software: PRD-first, human-in-the-loop, skills-enforced. Every requirement carries a stable ID from spec to commit to test to verification report, so "done" is something you can check rather than something someone claims.

Claude Code skill

stability-audit

Reads a codebase file by file, traces data flow across boundaries to separate root causes from symptoms, and produces a structured engineering report - distinguishing what's confirmed in the code from what's inferred from external behaviour. This is the tool behind the Addretail turnaround.

Delivery digest agent

A daily agent that reads selected Slack channels, tracks one focus area while picking up the surrounding context - open questions, threads that never closed - and writes a structured summary to Notion. It then reconciles that summary against the project board: related tasks get updated, missing ones get created, and everything links back to the source. A short version goes back to the team in Slack with a link to the full write-up.

Nobody writes the summary. Nobody reconciles the board. It has already run before anyone opens their laptop.

Delivery services I take on

Running technical projects

I take ownership of scope, plan, risk and stakeholder communication, and stay accountable for the outcome rather than for the status report. Greenfield or a project that has already gone sideways - the second kind is usually more interesting.

How it works: a short scoping call, then part-time or full-time ownership of the project, usually from three months up.

Improving delivery processes

I look at how a team actually works and rebuild the parts that cost the most: estimation, risk, handovers, the reporting nobody reads. Automation and AI go in where they genuinely help and stay out where they don't.

How it works: a two to three week audit with a written diagnosis and a prioritised fix list, then optional help rolling it out.

Mentoring project managers

I work with project and delivery managers on the parts that are hard to learn from a book - holding scope under pressure, running the difficult client conversation, and deciding what not to do.

How it works: recurring 1:1 sessions every two weeks, built around your live projects, with notes and next steps after each one.

About me

I'm Kacper - a Delivery & Technical Project Manager with eight years in project delivery.

The hardest part of the job is never the Gantt chart. It's building a team that thinks with you, not just executes for you. People who understand the "why" ship better products than people who only receive a list of "what".

"There are no stupid questions - there are stupid mistakes caused by not asking them."

I work as part of the team, not as a layer above it. Decisions are backed by research, clients are kept in the loop, and I'm always learning how to deliver cleaner, more useful work.

Outside work I'm usually somewhere with a dog, a book, or an unreasonably long playlist.
